FOMO marketing: beta features

Instead of a simple waitlist, grant early access to new features based on user actions. This turns your beta launch into a game, rewarding your most active users and creating powerful social proof. By making access exclusive and visible, you create a fear of missing out (FOMO) that drives deeper engagement. It's a simple, powerful way to make your best users feel like VIPs and encourage others to catch up.

Why Gating Beta Features Creates Growth

This playbook taps into the 'Endowed Progress Effect', a psychological principle where people are more motivated to complete a task if they feel they've already made some progress. When users see they are 'close' to unlocking a feature, they're more likely to perform the actions needed to get there. It gamifies product usage, turning routine actions into steps towards a reward, which boosts retention and engagement.

Publicly visible progress--like a 'pro' badge or a checklist in the UI--creates powerful social proof and FOMO. Users who have unlocked the feature feel a sense of status, while those who haven't are motivated by a fear of missing out on a potential advantage. This creates a natural, internal marketing loop where users motivate each other, reducing your need for external marketing pushes.

Fintech AppNearly 1 million signups before launch

Robinhood's Viral Referral Waitlist

Robinhood's pre-launch strategy was legendary. They didn't just have a waitlist; they had a queue. Referring friends moved you up the line, giving you earlier access to the commission-free trading app. This simple mechanic gamified the signup process and created massive FOMO, as people could see their position improve. It turned users into evangelists before they even had the product.

Superhuman's High-Touch Onboarding Gate

Superhuman created immense demand by making its email client notoriously exclusive. To get access, you couldn't just pay; you had to answer a detailed survey and complete a live, 30-minute onboarding call. This high-touch process served as a gate, ensuring only serious, ideal customers got in. The exclusivity and the stories from happy users created a powerful sense of FOMO and desire.

Duolingo's A/B Testing for Power Users

Duolingo frequently rolls out experimental features, like new learning paths or characters, to a small subset of its most engaged users first. This is often visible within the app, where some users might see a 'beta' label on a feature that others don't have. This rewards daily active users with a sneak peek, making them feel valued and special, while creating curiosity for others.

This tactic works best when the 'unlock' action aligns with your core business goal, such as referrals for growth or deeper feature adoption for retention.

The step-by-step playbook

  1. 1

    Identify a High-Value Upcoming Feature

Choose a new feature that your users are genuinely excited about. It should be compelling enough to make people want to work for it. Look at your feature request boards or user surveys for ideas.

  2. 2

    Define The 'Unlock' Milestone

Decide on the specific action or set of actions users must complete. This could be 'invite 3 friends', 'use feature X for 7 consecutive days', or 'complete 10 projects'.

  3. 3

    Make The Milestone Achievable

The goal should be challenging but not impossible. If it's too hard, users will give up. If it's too easy, it won't feel exclusive. Aim for something your top 10-20% of users could achieve within a week or two.

  4. 4

    Design The 'Gated' UI

Create a visual representation of the locked feature inside your app. This could be a greyed-out button, a progress bar, or a small 'coming soon' card. Make it visible so users know what they are missing.

  5. 5

    Add a Clear Call-to-Action

When a user clicks on the locked feature, show them exactly what they need to do to unlock it. Use a tooltip or a modal with a simple checklist, e.g., 'Invite 3 friends to unlock early access'.

  6. 6

    Announce The Beta Program

Send an email to your users announcing the new feature and the special way to get early access. Frame it as a reward for your most dedicated users to make them feel special.

  7. 7

    Celebrate The 'Unlock' Moment

When a user successfully completes the milestone, make it a moment of celebration. Use an in-app notification, a splash of confetti, and a congratulatory email to make them feel accomplished.

  8. 8

    Gather Feedback from Beta Users

The goal isn't just to create FOMO; it's also to get valuable feedback. Create a dedicated channel (e.g., a private Slack, Discord, or feedback form) exclusively for your beta users.

Copy-Paste: The 'Early Access' Email

Use this email template to announce your new feature and how users can get exclusive early access. It frames the opportunity as a reward, not just a gate.

Subject: Psst... want early access to {New Feature Name}?

Hi {FirstName},

We're putting the finishing touches on {New Feature Name}, our new feature that helps you {Feature Benefit}.

As one of our most valued users, we want to give you a chance to be one of the first people to try it out.

To get early access, simply {Action To Complete}. You can track your progress in your dashboard.

Once you unlock it, you'll get instant access before anyone else.

Thanks for being awesome,
The {Your Company} Team

Key Questions Before You Start

  • Is the gated feature desirable enough to motivate action?
  • Is the 'unlock' milestone clear, fair, and measurable?
  • How will we visually represent the locked state in the UI?
  • How will we track user progress towards the milestone?
  • What is our communication plan for announcing the program?

The first two questions are the most critical. If the feature isn't desirable or the milestone is poorly designed, the entire strategy will fall flat.

Brainstorm 'unlock' milestones

I'm launching a new feature called '{Feature Name}' for my {Product Type}, a {SaaS/app} for {Audience}. My goal is to increase {Metric like 'user engagement' or 'referrals'}. Brainstorm 10 potential user actions or milestones that could be used to 'unlock' early access to this feature. The milestones should be a mix of engagement-based, referral-based, and feedback-based actions.

Write the announcement email

Write a short, exciting email announcing a new gated beta feature for my product, {Product Name}. The feature is called {Feature Name} and it {briefly describe benefit}. To get early access, users need to {Action To Complete}. The tone should be exclusive and make the user feel like a VIP being offered a special opportunity.

Design the 'locked feature' UI copy

I need microcopy for a new feature that is currently locked for most users. The feature is '{Feature Name}'. Write a few options for the UI text that will appear on or near the locked feature. Include a headline (e.g., 'Coming Soon!') and a short subtext that explains how to unlock it (e.g., 'Invite 3 friends to get early access'). The tone should be enticing and create curiosity.

Create the 'congratulations' message

A user just unlocked early access to '{Feature Name}' in my app. Write a celebratory in-app modal message. It should have a headline, 1-2 sentences of body copy congratulating them, and a clear call-to-action button like 'Explore The Feature'.

Mistakes that kill this play

  • Making the milestone too difficult or confusing.
  • Choosing a boring or low-value feature to gate.
  • Forgetting to make the locked feature visible in the UI.
  • Having no celebration or acknowledgement when a user unlocks the feature.
  • Failing to create a dedicated feedback channel for beta users.
  • Not having clear tracking or a progress bar, leaving users unsure how close they are.

Your First 7 Days

  • Day 1: Finalize the feature you'll be gating and define the exact unlock criteria. Write down the logic, e.g., 'User account tag `invited_friends` >= 3'.
  • Day 2: Design the 'locked' UI state and the progress tracking element (e.g., a progress bar or checklist). Get this into your dev team's hands.
  • Day 3: Write the announcement email and the in-app copy (tooltips, modals, success message) using the templates provided.
  • Day 4: Set up your analytics in a tool like June.so to identify your current power users and to track the completion of the milestone.
  • Day 5: Test the end-to-end flow. Go through the process as a user: see the locked feature, perform the action, and see the feature unlock.
  • Day 6: Segment your email list to identify your most active users. Prepare to send the announcement to them first to enhance the feeling of exclusivity.
  • Day 7: Launch! Send the announcement email and monitor your analytics to see how users are engaging with the challenge.
